You already know the culture isn't what it says it is.
The values everyone can recite and everyone navigates around. The all-hands where the culture was described with genuine conviction, followed by decisions made under pressure that contradicted every word of it. The culture survey with an action plan that produced activity for a quarter and changed nothing structural. The instinct is to communicate better — clearer values, more visible modeling, another initiative. The problem is almost never communication. It's structure.
Every organization runs two cultures simultaneously. The declared culture is what it says it values. The second culture is what it has actually learned to do — accumulated decision by decision until it becomes the operating system nobody talks about but everyone navigates. When the two conflict, the second culture wins. The Culture Mirror Intensive gives you the tools to read the second culture honestly and change what it's producing.
What you'll work through
- The Culture Mirror — four stages of gap development: Declaration, First Crack, Pattern, Adaptation — and an honest read of which stage your organization is in
- Five signals of your actual culture — what happens under pressure, who gets protected, what gets rewarded versus celebrated, the unwritten rules, where the honest conversation actually happens
- The SHOW framework — Stress behavior, Hidden incentives, Organizational norms, What's unsayable — four places where the actual culture is always leaving evidence
- The Culture Audit — built directly into Module 6, applied to your own organization, no book required
- The Story Habit — Read, Name, Build — the practice of changing what the culture is teaching one decision at a time
Each module ends with a single reflection question. No writing required — just honest attention.
After this course you will:
- See culture dysfunction as a structural problem, not a communication problem
- Read your actual culture using the five signals — including the ones most organizations have agreed not to look at directly
- Apply SHOW to identify where the gap is widest and what single structural change would produce the most movement
- Build the Story Habit and understand why one visible decision is worth more than a dozen values initiatives
This course is for leaders and practitioners who have launched a culture initiative and watched it produce activity without structural change — and who are ready to work on the layer that actually determines what the culture does.
